How strategy work is actually done

Strategy is not a document, a vision statement or a list of goals. It is a diagnosis of the real constraint, a choice about how to address it, and the coherent actions that follow — including the things you decide not to do.

  1. Diagnosis before recommendation

    We establish what is actually happening through numbers, interviews and process observation, separating symptoms from causes. Recommending before diagnosing is how consultants produce advice that is reasonable in general and wrong here.

  2. Identifying the binding constraint

    Most businesses are held back by one or two limits at a time — demand, capacity, cash, or a specific capability. Improving anything other than the binding constraint consumes effort without moving the outcome.

  3. Generating genuine options

    Several distinct approaches are developed and compared on cost, risk, time and reversibility, rather than validating the option already favoured. Options that were never seriously considered are the usual source of later regret.

  4. Choosing, and stating the trade-off

    A decision is made and recorded with its reasoning, its assumptions, and explicitly what is being given up. A strategy with no sacrifice in it is a wish list, and it will quietly lose to whatever is urgent.

  5. Translating into owned, measured actions

    Each action gets a named owner, a date and a metric that shows whether it worked. Initiatives without an owner do not happen, and initiatives without a metric cannot be stopped.

  6. Reviewing on a cadence and adapting

    Progress and assumptions are revisited on a fixed schedule, and the plan changes when reality contradicts it. Strategy that cannot be revised in the face of evidence is just a commitment device.

Diagnosis
A clear statement of what is actually holding the business back, distinguishing the underlying cause from its visible symptoms. Everything useful in a strategy follows from getting this right.
Guiding policy
The chosen overall approach to the diagnosed problem — the method of dealing with it, which rules some actions in and others out.
Coherent action
A set of steps that reinforce one another rather than compete for the same people and money. Incoherent actions cancel out even when each is individually sensible.
Binding constraint
The single limit currently determining the outcome. Improving anything else changes nothing until this one moves.
Unit economics
What it costs to deliver one unit of your product or service and what it earns. If these do not work, scale multiplies the problem instead of solving it.
Opportunity cost
The value of the option you gave up by choosing this one. It is the real cost of any decision, and the reason a plan without trade-offs is not a plan.
Leading vs lagging indicators
Lagging indicators report outcomes after the fact, such as revenue. Leading indicators move first and can still be influenced, which is what makes them useful to manage against.
